Can You Change an Order Your 3PL Is Already Picking?

Only if the warehouse confirms it can still stop or update its copy, so contact it before changing Shopify.

Across 10 million+ Shopify orders from Revize customers, 5.2% are edited after checkout, about 1 in 19 (Revize, 2026). These figures cover all post-checkout edits in stores with self-service editing available. Each request that arrives after warehouse handoff needs this playbook.

Ask the 3PL, a third-party logistics warehouse that picks and ships your orders, to stop the exact order. Get a clear answer about its physical stage and whether work has stopped. Do not treat Shopify’s Unfulfilled status as proof that no warehouse work has begun.

If the warehouse has not imported the order, confirm that it can receive the revised record before making the edit. That check prevents it from importing the original version while you change Shopify.

What Happens After the Warehouse Handoff?

Shopify and the warehouse can hold different versions of the same order after the 3PL imports it.

A warehouse management system (WMS) is the software the 3PL uses to manage inventory, picks and packing. Updating Shopify does not prove that the WMS received the change or that the picker has revised instructions.

Shopify tells merchants to check whether their fulfillment service supports order edits. Without that support, an item edit can produce a missed or incomplete shipment.

Use the order’s physical stage, not its Shopify label alone:

  1. Not yet pulled: Confirm that the 3PL will receive the revised record, make the approved change, then verify the next import.
  2. Pulled (not picked): Ask the 3PL to refresh, replace or cancel its imported record before picking begins.
  3. Picking: Request a stop and wait for confirmation before changing either system.
  4. Packed: Ask whether the parcel can be reopened or must enter an exception process.
  5. Shipped: Move to carrier intercept, reship, return or refund decisions.

How Do You Edit the Order Safely?

Stop, confirm and reconcile in that order before authorizing the warehouse to resume.

1. Send a precise stop request

Give the warehouse enough information to find one order without guessing:

3PL stop-pick request: “Please stop the pick and shipment for Shopify order [order number]. Do not pack or manifest it. Confirm its current stage and whether any units have already been picked. We will send the final SKU, quantity and address after reconciliation.”

Use the WMS order identifier too if it differs from the Shopify order number. State the requested change separately, but do not ask the warehouse to act on it until the stop is confirmed. Keep one operator responsible for the final instruction so support and operations do not send conflicting versions.

2. Get an operational answer

“Received” is not stop confirmation. Ask the warehouse to answer using the same five stages:

  • Not yet pulled: Has the import been paused, and will the revised order arrive before picking?
  • Pulled (not picked): Is the imported record blocked from entering a pick wave?
  • Picking: Has the pick stopped, and where are any units already picked?
  • Packed: Can the warehouse reopen the parcel and keep it from carrier handoff?
  • Shipped: Has the parcel left warehouse control, requiring a recovery decision?

If the answer is uncertain, keep the change pending.

3. Make one controlled change

After confirmation, agree who will update Shopify and who will update the WMS. For a native Shopify edit, fulfilled items cannot be removed or have their quantities changed.

If the total increases, Shopify supports sending an updated invoice. If it decreases, the merchant can issue a refund. Follow the documented Shopify order-editing payment flow, then verify the financial result and the warehouse’s release requirements.

Settle the final SKU, quantity, address and shipping service before sending one approved version back into fulfillment. Avoid several edits while the warehouse waits.

Example: In this illustration, a customer requests a medium-to-large size swap at 10:05, after the 10:00 pick wave started. The operator sends the stop-pick request with both order identifiers and the requested variant, without changing Shopify. The 3PL answers, “Picking: stopped; medium recovered; large available.” Only then does the operator update Shopify, have the 3PL replace the WMS line, reconcile both records and authorize picking to resume.

How Do You Reconcile Both Records?

Do not release the order until both systems agree on every field that affects the parcel.

Use this checklist after the edit:

Check Shopify record WMS or 3PL record Release condition
Order identity Order number and internal ID Imported order or shipment ID Both references point to the same order
Products Final SKU and variant Pick-line SKU and bin assignment Old SKU removed and new SKU present
Quantity Final quantity per line Units assigned to the order or picked Quantities match line by line
Address Final recipient and destination Shipment destination Corrected destination confirmed in both systems
Shipping service Selected service or custom charge Carrier service on shipment Destination and service match the customer promise
Financial state Paid, partially refunded or balance due Warehouse release rule Payment and refund decisions satisfy the release rule
Fulfillment state Unfulfilled or held as intended Not yet pulled / Pulled (not picked) / Picking / Packed / Shipped Pre-shipment work stopped; warehouse authorizes resumption

Shopify says an address change during an order edit recalculates taxes for the new destination. Its shipping methods and rates are not recalculated during an order edit, although you can add a custom shipping charge. Confirm the service and cost before release.

A Packed parcel may already be manifested. Before label purchase, confirm the corrected address; if a label already exists, cancel or replace it as applicable, remove the obsolete physical label and verify the replacement destination and carrier service before returning the parcel to the line.

Record who approved release and when. If only one item changed, ask whether the warehouse can isolate that line or whether the whole pick must remain stopped. Do not assume a pause or split for an individual line is available.

Which Changes Can Still Be Made?

Use the physical stage and requested change together to decide whether an edit is still workable.

Shipping-address changes account for 30.2% of edited orders among Revize customers (Revize, 2026). Address changes need coordination because the order record and carrier instructions can disagree.

Requested change Not yet pulled Pulled (not picked) Picking Packed Shipped
Address Edit, then verify import Pause and update WMS destination Confirm stop, then update destination Ask to reopen and correct destination Consider intercept or reship
Variant swap Edit and verify inventory Replace the WMS line Recover old SKU before substitution Reopen and replace the item if possible Use return or exchange process
Add item Add before release Add to warehouse job if supported Stop and confirm addition is possible Reopen or arrange a separate shipment Ship separately if approved
Remove item Remove before import Remove the WMS line Recover the picked unit Reopen and remove the item if possible Return or partial-refund decision
Cancel order Cancel and verify no import Request cancellation and confirm stop Confirm every picked unit is stopped Confirm parcel will not leave Intercept, return or refund decision

The table is a triage tool, not a promise about a provider. Document the 3PL’s import, pick, pack and manifest cutoffs, then test each change type on a controlled order. Record which updates arrive automatically and which need manual intervention.

What Do Shopify Statuses Prove?

Shopify statuses tell you what Shopify knows, so confirm the physical stage with the warehouse too.

An On hold fulfillment status means Shopify blocks fulfillment until the hold is released. Apps and services can place automatic system fulfillment holds. A warehouse that already imported the order still needs to confirm whether it has stopped work.

Shopify Flow’s Hold fulfillment order action places one hold per fulfillment location, represented by a fulfillment order. If the trigger supplies a single fulfillment order, the action holds only that one. Check every relevant location and how the 3PL receives hold updates.

A cancellation request does not prove that a parcel stopped. The fulfillment service can accept or reject the request, so the order may still ship. Wait for the service’s answer and warehouse confirmation before promising cancellation to the customer.

What If the Warehouse Rejects the Change?

Offer the customer recovery options once the warehouse confirms that the parcel cannot be changed.

Choose the lowest-cost workable path:

  • Ask the carrier whether an intercept is available.
  • Send a corrected item or replacement parcel.
  • Arrange a return after delivery.
  • Refund the affected item, shipping cost or agreed amount.
  • Preserve the original shipment when the requested change is optional.

Assign the cost according to your written policy and the cause of the incident. A merchant error, customer request and warehouse integration failure may call for different responses.

Cancellation and refunding in Shopify do not prove that the shipment stopped. Before closing the case, record the physical stage, financial action, customer message and owner of any return or reship.

How Does Revize Prevent the Next Incident?

Revize can keep future orders from the warehouse while customers edit, if your 3PL respects holds or release tags; installing it cannot change an order already in the warehouse.

Choose a timed deadline under Order editing > Editing policy > Edit deadline (Until fulfillment uses neither holds nor release tags). Then, under Fulfillment while editing:

  • Hold orders: holds orders while customers can edit, then releases them; the 3PL must respect Shopify holds.
  • Skip hold plus Add release tag: adds revize:order_released when editing closes; the 3PL must pick only tagged orders. Custom release tag (optional) replaces it, without a revize: prefix.
  • Stop tag, on the separate Settings page: Settings > Order editing > Editing restrictions > Order tags. Add the tag your WMS or Shopify Flow writes when picking starts and press Enter; once that tag reaches an order, customer editing closes immediately (the pick itself continues).

Follow the full setup guide.

Install Revize to offer customer order editing before fulfillment.

Frequently asked questions

Can I edit a Shopify order after it’s sent to my 3PL?

Yes, if the 3PL can stop or update its imported order before shipment. Confirm its stage first, then coordinate both records. At Picking or Packed, wait for explicit stop confirmation. At Shipped, use recovery options instead of promising a warehouse edit.

Will my warehouse see an edit made in Shopify?

Only if the fulfillment integration supports and receives that type of update. Ask the service which changes it accepts. Verify the final values in its WMS, including any manual correction, rather than treating a successful Shopify save as proof of synchronization.

How do I stop a 3PL pick in progress?

Send the stop-pick request with the Shopify order number and WMS identifier. Ask for Not yet pulled, Pulled (not picked), Picking, Packed or Shipped, plus confirmation of whether work has stopped. If nobody can confirm a stop, keep the proposed edit pending.

What happens if I cancel an order already picked?

The warehouse must still accept and execute the cancellation request. For Picking or Packed, confirm it has stopped every affected unit and parcel. Keep the warehouse action and financial action separate in the incident record so a refund is never mistaken for a stopped shipment.

Does an On hold status prove the pick stopped?

An On hold status shows Shopify’s fulfillment state, not the parcel’s confirmed position inside the warehouse. Check whether the 3PL receives hold updates and whether picking began before the hold arrived. For a live incident, warehouse confirmation remains necessary.

Can the customer change the address after warehouse handoff?

An address change is workable only while editing remains available and the warehouse can update the destination. On Pro, Revize can recalculate shipping and tax for a customer address edit. That does not establish that the warehouse can honor the change; confirm its stage and response before promising the correction.

How long should the edit window be?

Set the window from your own warehouse cutoffs and delivery commitments, then test it. The median is 4.6 minutes, measured on committed address, contact and delivery edits, and 80.6% land within the first hour (Revize, 2026). Half of those edits land later than the median, so 4.6 minutes is not a recommended window. Test the chosen duration through the actual 3PL integration.
